Most teams can tell you they are busy. Fewer can prove the work is moving. The gap is rarely effort; it is measurement discipline. Five numbers, defined once and read on a fixed day, beat a forty-tab dashboard nobody opens.
What follows is not a universal KPI list. It is a method: pick five, name one source for each, decide how often to read them, and close the loopholes that let numbers drift away from reality.
When a team tracks twenty metrics, nobody reads the report. When it tracks five, each person knows where they stand and what this week is for.
A number that never changes a decision is not worth collecting. For each KPI, ask: what would we do differently if this moved? If there is no clear answer, drop it.
Each one maps to a decision: add capacity, fix a step in the process, train someone, reorder priorities, or leave things as they are.
Most KPI problems are not arithmetic. They are sourcing. If each person totals their own spreadsheet, you are comparing five counting methods and calling the result one metric.
Give every KPI a single source: the support queue, the project tracker, the sales log, or one shared sheet. Then write the definition in one sentence a new hire can follow.
For example: first response time is the gap between a ticket opening and the first human reply, excluding auto-acknowledgements and public holidays. That one sentence ends a monthly argument.
Weekly tracking does not need a dashboard. One sheet with five columns is enough to start.
When a number becomes a target, the team reaches it by the easiest available route. Close the route before someone finds it.
In Q8DM's work with teams in Kuwait and the Gulf, the ones that get value start with two numbers and run them for a full month before adding a third. Those that launch a full dashboard in week one usually drop it by week six.
Pick five numbers, write each definition in one line, name its source, and set a fixed weekly slot to read them. No new system required.
